What Comes After GenAI: The 2027 Technology Horizon
Multimodal agents, physical AI, and reasoning-retrieval convergence are reshaping enterprise AI by 2027. Here is what technology leaders should plan for.
“What comes next” questions in technology are humbling exercises. Two years ago, few practitioners predicted that agentic AI — systems that plan, take actions, and use tools autonomously to achieve goals — would be a mainstream enterprise topic by 2026. The shift happened faster than most roadmaps accounted for, and it has not finished.
With that calibration stated, here is our read on the forces most likely to matter for enterprise technology in 2027 and beyond. We are not predicting specific product releases or capability timelines. We are identifying structural forces that are already in motion and whose implications for enterprise architecture, governance, and investment strategy are becoming clearer.
Force 1: Multimodal Agents
The current generation of enterprise GenAI deployments is mostly text-in, text-out. Documents go in, summaries come out. Queries go in, responses come out. The next wave is multimodal: agents that operate across text, voice, images, and video simultaneously, within a single workflow.
The practical implications are significant. An infrastructure inspection agent that can receive a site inspection video, identify specific visual anomalies, cross-reference them against the asset maintenance history in a database, and produce a structured compliance report — that is not a future use case. The underlying model capabilities exist today. What does not exist yet are the enterprise workflows designed to absorb this capability, the data infrastructure to feed structured and unstructured content simultaneously, and the governance frameworks to handle AI outputs that are drawing conclusions from visual evidence.
For manufacturing and field services clients, this is the next meaningful productivity shift. For financial services clients, it opens document processing to content types — handwritten forms, physical ID documents photographed on a mobile phone — that have been hard to automate reliably with previous OCR approaches. The models are ready. The enterprise environment is not yet, and building the environment is the work of the next 18 months.
Force 2: Reasoning Models and the Decline of Prompt Engineering
The emergence of reasoning models — OpenAI o1 and o3, Google’s Gemini thinking variants, and the class of models that perform extended internal chain-of-thought before generating a response — is changing the relationship between the model and the person deploying it.
Standard LLMs respond to instructions. You write a prompt that specifies exactly what the model should do, in what format, with what caveats and what output structure. Getting consistently good results requires significant prompt engineering: careful wording, few-shot examples, chain-of-thought elicitation, format specifications. This is a real skill, and it has become a real professional discipline.
Reasoning models are different. They figure out what to do. For complex tasks — multi-step legal analysis, engineering design review, financial scenario modelling — reasoning models outperform standard LLMs on the same prompts, and the gap widens as task complexity increases. The implication is that the elaborate prompt engineering required to coax a standard model through a complex task becomes less necessary when the model can plan its own approach to the task.
This does not eliminate the need for prompt and system design skill — it redirects it. The skill shifts from telling the model exactly how to do the task to specifying what outcome you need, what constraints apply, and what the model should do when it is uncertain. The latter is a different and, we think, more sustainable form of expertise: it is closer to management than to programming.
For organisations that have invested heavily in prompt engineering as a proprietary capability, this requires a rethink. The advantage is less likely to come from better prompts and more likely to come from better task specification, better evaluation, and better feedback loops.
Force 3: Physical AI
The convergence of large language models with robotics and IoT sensor infrastructure is producing systems that were not practically achievable two years ago. The shorthand is “physical AI” — AI systems that perceive and act in the physical world, with LLMs as the reasoning layer.
The practical examples are not yet mainstream, but they are in production at the frontier: warehouse robots that receive natural-language instructions and plan their own routing; smart manufacturing lines where anomaly alerts come with plain-language explanations of the likely cause; industrial equipment that can describe its own maintenance history and flag patterns that precede failure. In each case, the LLM is not replacing the physical sensing and actuation systems — it is providing the reasoning and communication layer that makes those systems accessible without specialist programming knowledge.
For clients in manufacturing and logistics — sectors where Southeast Asia has deep investment — this is the trajectory worth monitoring closely. The value proposition is not just automation: it is the ability to operate complex physical systems with a smaller pool of specialist technical operators, because the AI layer translates between natural language and machine-level control. The labour implications are significant and not straightforward: it does not simply eliminate jobs, it changes the skills required to operate the same physical infrastructure.
Force 4: On-Premise Model Quality Reaching Parity
The gap between frontier closed-source models (GPT-4o, Claude 3.5 Sonnet, Gemini 1.5 Pro) and the best open-source models (Llama 3, Mistral, Qwen) has been closing consistently and rapidly. At the current pace, by 2027 the performance difference for most enterprise use cases will be within the margin that organisations with strong data sovereignty requirements can reasonably accept.
This matters substantially for the Malaysian enterprise market. Government agencies, large financial institutions, and organisations processing sensitive personal data under PDPA 2010 have legitimate reasons to prefer on-premise or private cloud deployment over external API services. Today, that preference comes with a meaningful performance cost — the best open-source models are good, but not at the level of the best closed-source models on complex tasks. By 2027, that cost will be much smaller.
The implications for the vendor landscape are significant. The current competitive advantage of frontier API providers is partly model quality. As open-source quality improves, the advantages of on-premise deployment — data control, no ongoing API costs, lower latency for high-volume applications — become relatively more attractive. Organisations that have built their architecture around external API calls may find themselves at a cost disadvantage relative to organisations that have invested in the infrastructure to run models locally.
This is not a recommendation to avoid API-based deployment today — the quality difference still matters for many use cases. It is a recommendation to design architectures that do not create permanent lock-in to a specific provider’s infrastructure, so the transition to on-premise or alternative providers remains practically feasible.
Force 5: Regulatory Convergence
AI-specific regulation is coming to Malaysia and across the ASEAN region. By 2027, we expect at least one of the following to have materialised: specific AI governance guidance from BNM for financial institutions using AI in consequential decisions, a consultation draft or enacted AI Act from the Malaysian government (following the EU AI Act’s trajectory), and expanded guidance from the PDPA Commissioner on AI-generated personal data processing.
This is not speculation. The EU AI Act came into force in August 2024 and its extraterritorial provisions affect Malaysian organisations with EU operations or EU customers. MAS in Singapore has already issued substantive AI governance guidance through FEAT and MAS Notice 655. BNM’s RMiT framework touches AI and is likely to become more specific. The regulatory direction is clear; the specific requirements and timelines are the uncertainties.
Organisations that have been building governance-first — maintaining model documentation, implementing human review mechanisms for consequential decisions, tracking data lineage for AI training sets — will be able to demonstrate compliance with reasonable incremental effort. Organisations treating compliance as a problem to address after regulations are finalised will be scrambling to retrofit governance into systems that were not designed for it.
The window to build governance infrastructure before it is required is closing. Building it now, when the design choices are yours to make, is significantly cheaper and less disruptive than building it under regulatory deadline pressure.
What to Invest in Now
The specific technology that will dominate in 2027 is uncertain. The structural bets that compound regardless of which specific technology wins are not.
Foundational data infrastructure: every wave of AI capability — the current GenAI wave, the multimodal wave, the physical AI wave — runs on well-structured, accessible, well-governed data. Organisations with clean data benefit disproportionately from each new AI capability. Organisations with poor data quality find each new capability less useful than the marketing suggests. Investment in data infrastructure compounds across AI generations.
AI governance capability: the ability to document, audit, and explain AI system behaviour is becoming a regulatory requirement. Organisations that have built this capability will comply with less friction. Organisations that have not will face a forced remediation. Building governance capability before you are required to is always cheaper than building it under pressure.
Operational ML/AI skills: the ability to run AI systems in production — monitoring for drift, managing model updates, handling incidents, evaluating output quality at scale — is different from the ability to prototype AI systems. Prototype skills are increasingly commoditised; operational skills remain scarce. Teams that develop operational AI capability now will be ahead of the market for the foreseeable future.
Architectural flexibility: the LLM provider that is best today may not be best in 18 months. Architectures that are tightly coupled to a specific provider’s proprietary features are expensive to change. Architectures built on open standards — the OpenAI API spec, standard embedding formats, portable vector indices — maintain optionality. The cost of building for portability is small. The cost of being locked in to the wrong provider is large.
Build Foundations, Not Bets
The pace of change in AI is high enough that predictions about specific technologies are genuinely uncertain — including ours. What is less uncertain is that each successive AI capability wave will be available faster than the previous one, and the organisations best positioned to benefit will be those that have built the data infrastructure, governance maturity, operational discipline, and architectural flexibility to absorb new capability quickly.
These are not bets on a specific technology. They are investments in the capacity to use whatever technology the next two years produce. They compound across waves rather than in any single one.
The organisations that will be best positioned in 2027 are building those foundations now — not because they know exactly what is coming, but because they have learned from two years of GenAI production experience that the constraint on AI value is almost never the model.
